Just run it with only milk until it gets warm then add the chips. First as one reviewer noted the frothing disks spin via magnetic force so keeping them clean is paramount to success. For me it was the cold milk that was usually the problem. since I got this I do not heat up my milk any other way. I've had good success making hot chocolate with cocoa powder and sugar.
